CTO as a Service

Remote · Monthly

Fractional CTO for startups and SMEs in Spain. Technical leadership, architecture and strategic decisions. Remote from Zaragoza, 15+ years.

Typical use cases

  • Defining the architecture of a SaaS product before the first senior hire.
  • Supporting a funding round: technical due diligence, defending the stack and responding to investors.
  • Reorganizing an engineering team that went from 5 to 25 people with no management structure.
  • Auditing and refining the roadmap ahead of annual planning with the leadership team.
  • Getting the company ready for an audit or due diligence: Disaster Recovery plan, BCP, operational runbooks, security policies and architecture and risk documentation.

Frequently asked questions

  1. Q01
Do you replace my current CTO?
No. I work with your CTO or tech lead — I add outside judgment and an extra band of seniority, I don't replace them. If there is no CTO, I take on the role until you hire one in-house.
  2. Q02
How many days a week do you commit?
Typically 1-3 days a week at the company, depending on need. The number of days matters less than being present for the critical decisions.
  3. Q03
Do you sign NDAs and sector exclusivity?
NDA always. Sector exclusivity by agreement — since e-commerce and telecom are my core, it's in your interest that I'm not working with a direct competitor at the same time.
  4. Q04
Do you prepare the documentation and procedures that audits require?
Yes. As part of the technical leadership, I leave the Disaster Recovery plan, business continuity (BCP), runbooks, information security policies and architecture and risk documentation written and operational — the material an audit or a due diligence process will ask for. If you also need an independent assessment of the stack, that's the Technical Audit service.
02

Solutions Architecture

Remote · Per project

Cloud Solutions Architect for e-commerce and telco in Spain. Projects from Zaragoza: stack, integration, observability, security.

Typical use cases

  • Designing the migration from monolith to microservices without pausing releases.
  • Rethinking cloud architecture after a monthly-bill scare.
  • Defining the first data platform: ingestion, storage, governance and analytics.
  • Auditing and redesigning security and network perimeters for a company under regulated compliance.

Frequently asked questions

  1. Q01
    GCP only, or AWS/Azure too?
A GCP specialist, solid on AWS, IBM Cloud and on-premise. Cloud decisions are orthogonal to application architecture — I pick the cloud that makes sense for your case, not the one I happen to know best.
  2. Q02
Do you write code or only design?
I design, but I also build prototypes to validate the critical decisions. A defensible architecture is proven with code, not with boxes in draw.io.
  3. Q03
    What happens after delivery?
A light monthly retainer (4-8h/month) during execution is common, to resolve questions and validate the path. Optional, not mandatory.
03

Technical Audit

Remote · 2-4 weeks

Technical audit for VC due diligence and companies in Spain. Debt, security, scale, cloud cost. Prioritized report from Zaragoza.

Typical use cases

  • An audit ahead of a Series B funding round — a deliverable for the data room.
  • A diagnosis of a SaaS platform before post-acquisition integration.
  • An analysis of cloud cost and vendor lock-in with a 12-month optimization plan.

Frequently asked questions

  1. Q01
    How long does it take?
Between 2 and 4 weeks depending on the size and maturity of the system. A 15-person startup: 2 weeks. A platform with 200+ engineers: 4 weeks with an optional extension.
  2. Q02
Do I need to tell the team?
Yes. The audit is richer with the internal team's collaboration; I never work behind their backs. I recommend framing the exercise as a tool, not as an assessment of individuals.
  3. Q03
Do you sign enhanced confidentiality terms?
NDA and information-retention agreement, standard in due diligence. All material is destroyed at the close of the engagement except the final report, which is yours.
04

Artificial Intelligence

Remote · Per project

Applied AI consultant for e-commerce in Spain: RAG, agents, Vertex AI, fine-tuning. Production use cases. Remote from Zaragoza.

Typical use cases

  • A RAG assistant over internal corporate documentation, multi-tenant and permission-aware.
  • An agent for ticket processing and back-office with tool-use and human handoff.
  • A multimodal product-description generation pipeline at scale (e-commerce).
  • Fine-tuning an open-weights model for a specialized domain with controlled cost per inference.

Frequently asked questions

  1. Q01
    OpenAI / Gemini / Anthropic or open-weights?
Whatever makes sense per case. I always run the exercise of comparing cost, latency and quality against the alternatives — including self-hosted open models if the volume justifies it.
  2. Q02
How much does it cost to take a PoC to production?
The gap between a pretty PoC and a production system is 3-10×, almost always due to observability, continuous evaluation and governance. I give you that range before we start.
  3. Q03
Do you work with sensitive or regulated data?
The environment is built precisely for that: self-hosted models or models with data residency in the EU, with no training of third-party models on your information, and on-premise deployment if your compliance requires it. Sectors like banking, healthcare or telecom already have AI setups compatible with those requirements; we nail down the specific fit during discovery.
